Seeing your market before the distributor's Excel arrives

The most expensive habit in distribution is waiting. Companies wait for distributors to send sales in a spreadsheet, then wait to reconcile it, then act on data that is two weeks old.

In most consumer-goods companies the secondary sale, the sale from the distributor to the shop, is the number everyone cares about and nobody has. The company knows what it sold to the distributor. What the distributor sold to the market arrives later, in a spreadsheet, in a format that differs by distributor, and it is reconciled by a team whose job is to make it add up.

What waiting costs

  • Stock builds up at one distributor while another runs out, and nobody sees it for a fortnight.
  • A scheme that is not working runs to the end of the month because there is no earlier signal.
  • A rep who stopped visiting half the route is noticed at the review, not on the day.

The alternative is not a faster spreadsheet

It is the order being recorded at the shop counter, on the rep's phone, and reaching the company as soon as the phone has signal. With that, the secondary sale is not a report someone sends. It is a fact the company already holds. Primary against secondary, distributor by distributor, is a screen, not a reconciliation project.
